The B2B SaaS Growth Dashboard Playbook

A field-tested blueprint for the one dashboard that aligns marketing and sales around a shared funnel — from first touch to closed-won.

In most B2B SaaS companies, marketing and sales are looking at different numbers and quietly blaming each other. Marketing celebrates MQLs; sales complains about lead quality; nobody owns the handoff. A single shared growth dashboard fixes more of this than any meeting ever will.

Here is the playbook I use to build it.

Model the funnel both teams believe in

The dashboard only works if both teams agree on the stages. A workable B2B funnel usually looks like:

  • Reach — sessions, impressions, audience touched
  • Engaged — meaningful actions: demo page views, content downloads, repeat visits
  • Leads — captured contacts by source
  • Qualified — SQLs that sales accepts
  • Won — closed revenue

The magic is not the stages; it is that both teams see the same stages on the same screen.

Put source attribution on every stage

The most common argument — "these leads are bad" — dissolves when you can see conversion rate by source all the way down the funnel. Suddenly it is obvious that paid social fills the top but organic and referral close. Now the budget conversation is about data, not opinion.

Show the funnel on a readable scale

Real funnels drop by orders of magnitude — 100,000 reached, 40 won. On a linear axis the bottom of the funnel is invisible. A log scale (or a normalised stage-to-stage conversion view) lets the board actually see where the leaks are.

Three questions the dashboard must answer

  1. Where is the biggest leak this month? Stage-to-stage conversion, highlighted.
  2. Which sources deserve more budget? Cost or effort per won deal, by channel.
  3. Are we pacing to target? Actual versus goal, with days remaining.

If those three are answerable in one glance, marketing and sales start having a very different — and much more productive — Monday meeting.
